The UK government has announced £1 billion to accelerate the development of zero-emission trucks and vans, targeting both vehicle costs and depot charging. A significant and welcome step for the industry, but let’s be clear: funding alone won’t deliver fleet electrification at scale.

The barrier to fleet electrification has never just been funding – it’s complexity.

The success of the transition to all-electric fleets across the UK’s transport sector will depend less on vehicle technology and more on how charging infrastructure and energy systems are designed, according to energy and infrastructure specialist VEV.

As operators transition buses, logistics fleets, municipal waste vehicles and heavy goods vehicles away from diesel, a common set of operational principles is beginning to emerge across fleet sectors.

This latest funding boost is very much welcome and shows a clear statement of intent, but it might not be enough to convince operators to make the leap to a fully electric fleet.

Mike Nakrani, CEO of VEV said: “This funding is a positive step, but it doesn’t remove the core challenge facing fleet electrification.

“The issue isn’t ambition or even upfront cost — it’s the complexity of making electric fleets work operationally at scale.

“The focus now needs to shift from funding vehicles to delivering integrated charging and energy solutions that actually work in the real world. At the moment, industry just isn’t seeing that happening.”

Commercial fleets typically operate predictable routes and schedules, with vehicles spending long periods parked at depots between shifts. This dwell time creates opportunities for managed charging, allowing operators to stagger energy demand, reduce electricity costs and ease pressure on local networks.

Smart charging systems, combined with on-site renewable generation and battery storage, are increasingly allowing fleet depots to operate as active energy systems rather than simple charging locations.

Projects such as Stagecoach’s electrified depot in Chesterfield, which supports 57 electric buses and incorporates solar generation, demonstrate how integrating smart charging with on-site energy systems can help fleets manage power costs while improving operational flexibility.

Early electrification projects have also highlighted the importance of right-sizing charging infrastructure. By modelling real-world vehicle duty cycles and operational schedules, operators can often support more vehicles using smaller grid connections than originally anticipated.

Fleet electrification could also play a wider role in supporting the UK’s evolving energy system. Because charging demand can be managed and scheduled, depots can absorb surplus renewable generation when supply is high and reduce demand during periods of grid stress.

Experience from early UK fleet electrification projects suggests the biggest challenges are no longer vehicle technology and chargepoints, but energy management and infrastructure design.

“As the electricity system becomes more reliant on renewable energy, flexible demand will become increasingly valuable,” said Nakrani. “Commercial fleets are one of the few energy loads that can provide that flexibility at scale.”

Greater collaboration between fleet operators, energy providers and network operators will be critical to ensuring electrification projects are delivered efficiently and at scale as fleet electrification accelerates across the UK.
